Measuring acquisition quality beyond the first order

The cheapest first order is not necessarily the best acquisition.

The cheapest first order is not necessarily the best acquisition. A channel can bring customers who return products, need heavy support or never buy again. Follow cohorts long enough to see value and cost after the initial transaction.

Define a comparable cohort

Group new customers by first purchase period and the source assigned under one documented attribution rule. Use the same maturity window for each cohort: a January cohort has had more time to repeat than one acquired last week. Separate product categories, discount exposure and market when they materially affect margin.

Track repeat purchase, net revenue after returns, contribution margin and service costs you can measure reliably. If acquisition cost is included, define whether it uses spend for the whole period or only attributable new-customer spend.

Shopify's marketing reports can assign first or last click credit, but that label is not a guarantee of causal acquisition. Record unknown and direct sources separately.

Watch for misleading averages

A few large repeat purchasers can make a small cohort look excellent. Show customer counts and distributions as well as averages.

Check whether a discount pulled forward a purchase that would have happened later. Avoid calling projected lifetime value an observed result; distinguish early forecast from realised margin.

Use these measures to decide what to test next. If a channel has strong first-order volume but weak repeat margin, examine product mix, offer and customer expectations before cutting or scaling it. Attribution tells you how the observed cohort was labelled; quality analysis tells you what happened after it arrived.
